Five Big 12 Teams Shine in ‘Do More With Less’ Breakdown

Syndication: The Topeka Capital-Journal

A recent X post by analytics guru Rob Stod garnered attention when it featured a data-driven graphic ranking 10 college football programs that do the most with the least, based on recruiting rankings versus on-field performance.

Highlighted among the Top 10 were Kansas State, Utah, BYU, TCU, and UCF, all of which were praised for outperforming expectations relative to recruiting numbers in 2024 and early 2025.

Kansas State earned mention thanks to its ability to field a Top 25-caliber group despite ending with only one ESPN 300 recruit in the most recent cycle. The Wildcats have consistently utilized coaching continuity and exceptional player development to punch above their weight in the Big 12 race.

Utah and BYU made the list for similar reasons, leveraging strong mid-tier classes and veteran talent to stay competitive through the post‑Pac‑12 shuffle.

TCU, despite some turbulence in recent seasons, remains a model of efficiency. Sonny Dykes and the Horned Frogs have demonstrated that top-tier performance doesn’t always require a top-tier haul; instead, they rely on a tight-knit culture and a consistent scheme.

Meanwhile, UCF’s inclusion points to the Knights’ meteoric rise through the transfer portal and sharp utilization of undervalued talent. That said, their inclusion is the most head-scratching of the group as the team enters 2025 with a new head coach and just 10 total wins in the last two seasons.

What this graphic underscores is that success in college football isn’t solely defined by recruiting rankings. For these five Big 12 programs, strategic hires, player development, internal culture, and savvy roster management are enabling them to overachieve.

With the NCAA’s NIL landscape creating greater resource imbalances, Stod’s analysis highlights how efficiency and innovation can be the great equalizer in a talent-driven sport.

Keep an eye on how Kansas State, Utah, BYU, TCU, and UCF continue to navigate the criticism surrounding their recruiting efforts. Their rising profiles suggest a growing blueprint: build smart, develop relentlessly, and maximize whatever talent walks through the door.
